Masking out scales with alpha?

Hi. I was wondering what would be the best approach for doing this?

I thought this was where you would use stencils, but when I have the stencil on top of my model and using the mask brush I was under the impression that it would mask out the things being white? Instead it has no effect on the mask at all.
I can only seem to deform the mesh by sculpting through the stencil?

I’ve seen a bunch of videos where people sculpt scales manually, but I’ve created some large alphas in photoshop which I wanted to use to obtain a real crisp result.

I’ve come to learn one approach which would be to use spotlight and paint in the masks like texture on a new layer. works fine and once it’s done and I’ve filled up the seams which I could do manually I have the polypaint which I can create the mask from(mask by color intensity) and sculpt out the scales. This way I still would have the mask saved out so I can use that later when texturing aswell to mask out the creases between the scales.

But is this the most straightforward solution?
I actually haven’t done much with alphas in a long time so I’m a bit puzzled.
