Displacement Map Confusion

I have a 3ds model that i want to spice up with zbrush, but i think i my workflow might be wrong.

What confuses me is that if i generate a displacement map of my original, unmodified mesh, the map already has “detail” in it, that is the map generated is not completely gray. So when i take that map back onto my model in 3ds, the displacement map distorts it.

I’ve read a load of tutorials but can’t seem to figure this out.

First off, what are the exact steps that you’re following? Are you remembering to restore your base mesh prior to creating the displacement map? And which version of ZBrush are you using?
