Some tips:
I’m not sure which video you’re following, but if it’s the one that I find when I search for “How To Create Custom Rig For Posing”, the tutorial creator goes on to show how to add and subtract zspheres from the chain to adjust weighting. It may take some experimentation to get the mesh to deform with minimal distortion.
What the video doesn’t mention, though, is that it’s generally better to pose a version of your mesh that is as low-poly as possible. The more points there are on your mesh, the worse Zsphere mode performance will be, the more easily it will distort when being posed, and the more difficult it will be to correct when some inevitable distortion does occur. The fewer points there are, the easier it is to control weighting and deformation.
I suspect just posing a lower poly version of your mesh will eliminate a lot of the trouble you’re experiencing here. If your mesh is currently in a high poly form with a single level of subdivision, you can create a version with multiple levels of subdivision and a low poly base. Duplicate your subtool, ZRemesh to reduce poly count, subdivide it sufficiently to hold the incoming detail, and then project the detail from the original high poly mesh onto it. Now you can pose the mesh at the lowest SubD level, and transfer those changes back to the high poly version.
