Just to make it easier on yourself, i would finalize the t pose before moving anything. When creating accessories in zbrush or maya its so much easier. Start from the basics and you can never go wrong.

The curled ears arent working for me. For it to be intimidating they should be standing straight up or pull them back.

I agree with Danconia. The models look good, especially if you’ve only worked with Zbrush for two months, but I would finish knocking out the basics of the characters before posing them. If you look at the bent leg of the character holding the staff with flags, it looks disproportionate, much like the arm on that same side. Get the anatomy down perfect, and then go down a sub-division level or two and use transpose with blurred masks to keep the detail of the piece. Try to use rotate instead of move - it won’t increase or decrease the length of that section of limb, which looks like what may have happened here.
For the last image you posted, if I might make a suggestion - take away the detail that’s painted on and build geometry to support it, then repaint it. The eyes and seams on the mask seem flat and uninteresting because there is no underlying geometry. For example, where those lines are, build a fold with stitching, like the seam between the shoulder and sleeve of a shirt, and have the piping of that seam be black. The shape and specular-style of paint you have on the eyes leads me to believe that building a rounded lens and then painting it(or applying a shiny matcap to it) would work a lot better. Try pulling the “ears” a bit further forward and sinking them down on the sides a bit more; with seams building up to them, you’ll need to have them connect on the back, and the best place for that would be at the base of the skull.
